There’s a certain type of exhaustion that hits when you’ve spent the entire day rushing around, replying to emails, jumping in and out of meetings, ticking off small tasks — and then, at 5 or 6pm, you look back and realise you’ve achieved absolutely nothing that mattered.

You were busy. Non-stop, in fact. But nothing really moved.

This isn’t a personal failing. It’s not because you’re lazy, disorganised, or not cut out for this. It’s because most of us were never taught how to actually manage our time. We were taught how to fill it.

STEP 2: REVIEW WHAT’S ACTUALLY WORTH YOUR TIME

Once it’s all visible, it’s time to get ruthless. Not everything on your list deserves your time or attention.

Ask:

  • What’s genuinely important?
  • What will actually move the needle?
  • What am I just doing out of habit, obligation, or fear?

Use the 3D Filter:

  • Do it (if it matters and you’re the right person)
  • Delegate it (if someone else can do it)
  • Delete it (if it doesn’t matter at all)

Also:

  • Stop glorifying urgency. Urgent doesn’t always mean important.
  • Don’t fall for false deadlines. Push back if needed.
  • Prioritise based on impact, not noise.

You’ll feel uncomfortable at first. That’s normal. But clarity requires courage.


STEP 3: OFFLOAD THE STUFF YOU NEVER SHOULD’VE BEEN DOING

Offloading isn’t just delegation. It’s a mindset shift. You’re not responsible for everything.

Offloading might look like:

  • Cancelling outdated commitments
  • Getting admin help, even if just 1 hour a week
  • Letting go of control on projects you used to own
  • Setting clear boundaries around your time

Real Example: One of my clients — a head of operations — realised she was still editing every team report manually. Not because she had to, but because she always had. After training her team on templates and trusting them, she saved 6 hours a week.

That’s almost a full working day back in her week.

Every task you offload is energy you can reinvest where it counts.


STEP 4: PLAN A WEEK THAT WORKS

Most people plan for a fantasy version of their week. One where they’re always energised, never interrupted, and magically efficient.

Let’s get real.

Plan your week around your energy and priorities:

  • Block time for deep work (ideally early in the day)
  • Limit your must-dos to three per day
  • Build in buffer time between meetings
  • Add white space to breathe, reset, think
  • Schedule breaks like they matter — because they do

Use a weekly overview, not just a daily one. See the big picture so you stop overcommitting.

And remember: Structure creates freedom.


A QUICK WORD ON DISTRACTIONS

Even with the best plan, you’ll still get pulled off course — unless you protect your focus.

Focus is a skill. A muscle. You’ve got to train it and defend it.

How?

  • Turn off unnecessary notifications
  • Check emails at set times
  • Batch communication
  • Mute your phone during deep work
  • Close extra browser tabs

Let your team know your focus hours. Block time visually on your calendar.

Multitasking is a lie. It destroys productivity and increases errors.

Guard your attention like it’s sacred. Because it is.
